TWI - Training Within Industry
Training Within Industry (TWI) is a critical part of the Lean methodology, designed to teach essential leadership, problem-solving, and continuous improvement skills using a hands-on, practical approach.
Developed by the U.S. TWI Service during WWII in response to a critical skills shortage, TWI is a comprehensive program that teaches effective leadership skills across three key areas:
- Job Instruction (JI). Job Instruction focuses on establishing a set of best practices for getting workers fully-trained and verifying comprehension.
- Job Relations (JR). Job Relations aims to develop leadership skills using a four-step process for handling interpersonal situations in the workplace without bringing emotions into the mix.
- Job Methods (JM). Job Methods is designed to train leaders to improve workflows and procedures by following a simple four-step process.

Gemba Academy’s TWI Training Within Industry courses cover JI, JR, and JM across five modules.
We’ll explore Job Instruction and Job Relations from both facilitator and learner perspectives. The facilitator courses will teach you how to lead your own TWI initiatives. The learner’s courses are available for your facilitators to use to teach TWI.
Then, we’ll tie it all together with the Job Methods course, which aims to help leaders make the most of all resources: people, materials, and machines.

Job Instruction (JI) For Facilitators

Job Instruction (JI) is a fundamental element of Lean and the first TWI course. Its purpose is to get people fully trained and adding value to the organization in the shortest period of time possible while preventing problems that could arise from faulty instruction. JI establishes a single best method for doing a job and allows a trainer to transfer knowledge to a learner quickly while also verifying comprehension using a simple four-step method. The “Facilitator” version of this JI course can be used to prepare for your own 5‑day, in person, JI course. You will be able to see a live, 5‑day JI course, unfold before your eyes as Ron Pereira and Roger Bilas lead 10 students through the entire 10 hour course. You’ll see the students learn and grow throughout the week while also seeing how Roger and Ron help the students work through the process. Once you’ve completed this facilitator’s course you can then use the “Learners” version of this course to conduct your own 5‑day JI course.View Course

Job Methods (JM) is the TWI program that focuses on improving work processes and procedures. The purpose of the program is to produce greater quantities of quality products in less time by making the best use of the people, machines, and materials currently available. Like the Job Instruction (JI) and Job Relations (JR) programs, JM uses an easy to follow 4‑step method to facilitate these positive changes. This course is best delivered over 5 days with approximately 2 hours of training in each day. The first 3 days include instructional video modules and hands on learning and the last 2 days are focused on hands on learning and application. This is a learn by doing course, so please follow along and engage with the materials.View Course
